# How to pilot agentic ERP on Dynamics 365 without betting the close

You don't roll out agentic ERP in a big bang. Here's how to pilot AI agents on Dynamics 365 the safe way — one process, in a sandbox, operating by exception, behind approval — and what 'it worked' actually looks like.

The fastest way to kill an agentic-ERP programme is to make its first move too big. Point an agent at a broad, critical process on day one, let it act with wide permissions on messy data, and the first time it does something surprising near the ledger, the whole initiative gets frozen — not because agents don't work, but because the pilot was designed to fail safely at nobody.

The alternative isn't going slow. It's going *narrow first*. Here's how to pilot agents on Dynamics 365 so that "it worked" is provable and "it went wrong" is contained.

## 1. Pick one process — the right one

Not the most impressive process. The one with the best ratio of **real pain to low blast radius**:

- High-volume and repetitive, so clearing it is felt immediately.
- Rule-shaped, so the agent can actually do most of it.
- Reversible or approval-gated, so a mistake is caught before it costs.

Reconciliation exceptions, PO confirmations, expense checks, a slice of collections — these are good first pilots. "Everything in procurement" is not. One process, one legal entity, one team. (Use the [readiness checklist](/blogs/dynamics-365-ai-agent-readiness) to confirm that process is actually ready.)

## 2. Run it in a sandbox, on real data

Pilot in a sandbox or test environment seeded with *real* data, not toy data — because the whole point is to find out how the agent behaves on your actual mess: the duplicate vendor, the inconsistent custom field, the exception that isn't in the textbook. A pilot on clean demo data proves nothing you needed to know.

## 3. Operate by exception, behind approval

Set the agent to clear the routine and surface the exceptions — and gate anything irreversible behind a human approval from day one. This is not a limitation to relax later; it's the operating model. The agent prepares; a person approves before it posts, raises or sends. You're piloting "the team operates by exception," not "the agent runs unattended."

## 4. Instrument it so "it worked" is a number, not a feeling

Decide up front what success means, and measure it:

- **Coverage** — what share of cases did the agent clear without a human?
- **Accuracy on exceptions** — of what it handed back, how many were genuine exceptions versus things it should have cleared?
- **Time recovered** — how much of the process stopped needing a person?
- **Zero control incidents** — nothing posted without approval, no segregation-of-duties breach, a clean trail. (If you can't show the [audit trail](/blogs/making-dynamics-365-agents-auditable), the pilot hasn't passed, whatever the coverage.)

A pilot that "felt good" doesn't get you budget for the rollout. A pilot that says "cleared 70% of reconciliations, zero control incidents, two days recovered a month" does.

## 5. Widen from a working process, not a hope

Only when the first process is working — real coverage, clean controls, a trail you'd show an auditor — do you widen: the same process to more entities, then the next process. Each step stands on a proven one. That's how you get to a broad agentic footprint without ever having bet the close on an unproven leap.

## What the pilot is really testing

Underneath the process, the pilot is testing the four things that make agents real on *your* estate, not a standard one: whether the data's clean enough, whether the roles are safe, whether the agent can reach your customizations ([governed actions](/dynamics-365/mcp-server)), and whether the controls hold. Get those right on one process and you've de-risked the next ten.

If you want to pick the right first process and run a pilot that actually earns the rollout, [tell us the process and what your estate looks like](/contact) — the first conversation is about choosing the pilot that proves the most with the least risk.

## Frequently asked questions

### How do I start with AI agents in Dynamics 365?

Pick one high-volume, rule-shaped, approval-gated process; run it in a sandbox on real data; set it to operate by exception behind human approval; measure coverage, accuracy, time recovered and zero control incidents; then widen from the working process.

### What's a good first process to pilot?

One with high pain and low blast radius — reconciliation exceptions, PO confirmations, expense checks, or a slice of collections. Avoid broad, critical, irreversible processes as a first move.

### Should the pilot run on test data or real data?

Real data in a sandbox. Toy data hides the duplicates, inconsistent custom fields and real exceptions that determine whether the agent actually works on your estate.

### How do I know the pilot succeeded?

Define success as numbers up front: share of cases cleared, accuracy on exceptions, time recovered, and zero control incidents with a clean audit trail. A good feeling isn't a pass.

### When should we scale beyond the pilot?

Only after the first process shows real coverage, sound controls and an auditable trail. Widen the same process to more entities, then add the next — each step on a proven one.
